Before the call — internal handoff
Sales fills a one-page brief in Workspace linked to the account:
- Why they bought — buyer words, not your deck
- Success criteria from the deal (pilot or contract)
- Stakeholders: champion, EB, technical admin, detractors
- Integrations or migrations promised
- Landmines — competitor still in parallel, tight go-live date

Week-one success metrics
Pick two measurable outcomes — not “adoption”:
- Five users invited and one deal in pipeline
- Mail connected; 10 threads linked to accounts
- Import complete; weekly report viewed by sponsor
Write them in the kickoff doc; review on day 7. Missed metrics trigger escalation — not a passive “let us know if you need anything.”
Who attends from your side
- AE or founder — relationship continuity on new logos
- Implementation / CS — owns follow-through
- Technical — only if migration or SSO on critical path
Customer side: champion + admin minimum; EB optional on kickoff, required by day 30 for expansion conversations.
After the call — same day
- Email recap with goals, owners, and links
- Log kickoff complete on Momentum account
- Schedule day-7 and day-30 check-ins before anyone leaves the Zoom
- AE sends personal note to champion — not a generic template
When kickoff should not happen yet
Delay scheduled kickoff if legal has not returned countersigned paper, admin access is blocked by IT, or the champion you sold to has left — re-qualify sponsor first. Starting blind creates churn you will blame on product.
Common kickoff mistakes
- Feature tour instead of outcomes — buyers forget buttons; they remember goals
- No executive on the recap — sponsor disengages when only admins were on the call
- Missing migration plan — “we will figure out import later” stalls week one
- AE ghosts after kickoff — champion feels sold and abandoned
- No day-7 hold — async drift until renewal risk shows up in month three
Fix these in the agenda, not with longer calls. Kickoff stays 30 minutes; depth belongs in scheduled follow-ups with clear owners.
Day-7 and day-30 check-ins
Day 7 (20 minutes): score week-one metrics — hit, partial, miss. For misses, name one blocker and owner on each side. Reschedule only if a technical dependency is real, not because the champion was busy.
Day 30 (30 minutes): review adoption against contract goals, surface expansion signals, confirm EB satisfaction. This is where you earn references and seat growth — not on kickoff. Log outcomes on the account; patterns feed renewal conversations early.
Executive sponsor engagement
If the EB skipped kickoff, book a 15-minute “success alignment” before day 14. Agenda: why they bought, what success looks like at 90 days, one risk they want monitored. Founders should take these calls on strategic logos — it prevents silent churn when the champion is enthusiastic but the budget holder is not.
Expansion and upsell timing
