Scrub Pipeline Before Quarter-End — Founder Edition [2026]

It is two weeks to quarter-end and your pipeline doubled — on paper. Half the “commit” deals have no meeting scheduled. Champions stopped replying. Stages say proposal sent but legal never opened the file. Pipeline scrub is how founders separate forecast from hope: weekly hygiene on stage definitions, stale deals, and honest commit vs upside before you spend the quarter closing deals that were never real.

Scrub is not sandbagging — it is visibility

Founders fear scrubbing lowers morale. The opposite: teams trust forecast when stages mean something and stale deals stop stealing attention from winnable ones. Scrub answers what will sign, what might, and what is lying to us — then allocates founder hours accordingly.

Stage definitions — write them down

StageEntry criteriaCannot skip
DiscoveryProblem and timeline confirmed
ValidationTechnical or workflow fit demonstratedDemo before proposal
ProposalWritten scope and price sentEconomic buyer identified
NegotiationActive redlines or commercial threadProposal on their side
CommitVerbal yes + dated signature planNext meeting on calendar

If entry criteria are not met, stage down same day. Inflated stages poison weekly pipeline review and every forecast call investors hear about qualitatively — not with fake counts.

The weekly scrub agenda — 30 minutes

  1. Commit deals — each AE: last activity, blocker, signature date (10 min)
  2. Upside near line — what moves to commit this week; what is missing (10 min)
  3. Stale — no meaningful touch 14+ days; push, nurture, or lost (5 min)
  4. New — qualified in or out since last scrub (5 min)

Same agenda every week. Founders who reinvent the meeting waste time debating format instead of deals.

Stale deal triage — three buckets

  • Re-engage — champion replied with date; schedule MAP or exec touch
  • Nurture — timing slipped; quarterly check; remove from commit/upside
  • Closed lost — ghosted, competitor won, no budget — log reason

Champions who went silent need a playbook, not wishful thinking — champion went dark. Deals silent 21 days at proposal stage default to nurture unless new evidence appears.

Commit vs upside — founder questions

For each commit deal, ask:

  • Who signs and have they been in a meeting this month?
  • What is on their desk blocking signature — specific, not “legal is slow”
  • What did the champion say verbatim about close date?
  • What happens if we miss quarter — do we lose to incumbent renewal?
  • What founder action unlocks this — intro, term concession, security call?

No crisp answers — move to upside or out. Commit is for deals you would bet personal reputation on.

Quarter-end two-week cadence

WhenFocus
T-14 daysStage audit — demote inflated deals
T-10 daysCommit list capped — founder hours assigned
T-7 daysBlocker owners named on every commit deal
T-3 daysUpside removed from forecast unless signature event scheduled
T-1 dayCelebrate wins; schedule lost reviews for slips

Discount approval tightens in this window — see discount matrix. Panic price cuts mask scrub failures.

Activity evidence — what counts as a touch

  • Counts — meeting held, email reply from economic buyer, legal redline received
  • Does not count — your outbound with no reply, calendar ping ignored, internal prep

Momentum activity timeline shows last meaningful buyer-side event — scrub with data, not memory.

After quarter-end — lost deal discipline

Deals that slipped from commit deserve review within five business days — not shame, pattern:

  • Stage inflation?
  • Missing committee role?
  • Champion vs economic buyer gap?
  • Competitive surprise?

Use lost deal review playbook. Scrub without retrospective repeats the same quarter fiction.

Founder time allocation post-scrub

After scrub, founders should know exactly where to spend cycles:

  1. Commit blockers only — exec intros, security escalations, term decisions
  2. One upside bet with dated event — not five maybes
  3. Zero time on stale without re-engagement signal

Everything else is AE-owned or nurture. Protecting commit deals beats chasing noise.

Pipeline scrub checklist

  • Stage definitions documented and enforced
  • Weekly 30-minute scrub on calendar
  • Commit deals have dated signature plan and buyer-side activity
  • Stale deals triaged — nurture or lost, not limbo
  • Close dates updated same meeting as stage changes
  • Slipped commits get lost review scheduled
